A secret unit is operating in Germany to quickly procure weapons for Ukraine, according to the FT
A secret unit called Sonderstab Ukraine is operating in Germany, tasked with procuring weapons for Ukraine. It consists of fewer than 20 military personnel, and thanks to streamlined procedures, the team can organize the delivery of necessary weapons in a matter of weeks.
The unit was created a few months after the start of Russia’s full-scale invasion. Initially, it functioned as a situation center tasked with monitoring the course of the war and keeping German leadership informed.
In July 2022, the unit was reorganized into Sonderstab Ukraine, with its work focused on supplying Ukraine with weapons.
According to journalists, Kyiv provides the German side with a list of needed weapons, after which Sonderstab Ukraine staff search for the appropriate systems and organize their procurement. The German government covers the costs.
At the same time, the team does more than simply fulfill requests from the Ukrainian side. Military personnel also assess the effectiveness of the received weapons directly on the battlefield and can adjust future purchases based on the results.
The unit is led by Brigadier General Joachim Kashke. He noted that the unit has a very short decision-making chain, allowing it to respond quickly to Ukraine’s needs.
Some sources interviewed by the Financial Times refer to Sonderstab Ukraine as a “guerrilla unit” because its modus operandi differs significantly from traditional German military bureaucracy.
This refers primarily to the speed of decision-making and the minimal amount of bureaucratic procedures.
In the early days of the unit, its staff effectively worked around the clock. Christian Freuding, the former head of Sonderstab Ukraine, recalled that the military personnel worked in shifts because they simply could not finish their work at the end of a regular workday.
The German side does not disclose the full list of weapons procured by Sonderstab Ukraine.
Due to the nature of the unit’s work, much of the information about its activities remains classified. At the same time, its very structure allows it to respond more quickly to Ukraine’s requests and adapt its procurements to the situation on the front lines.

As a reminder, Germany has called on Ukraine to purchase more weapons from German defense companies. Berlin believes that the German defense industry should receive the lion’s share of orders as part of the large-scale financial and military support for Ukraine.
Deliveries of American weapons to Ukraine under the PURL mechanism continue uninterrupted. Specifically, this includes critically important equipment and air defense systems.
U.S. President Donald Trump shared an article from The Washington Post on his social media platform, Truth Social, in which the author proposes allowing Ukraine to manufacture Patriot interceptor missiles. The article argues that such a decision could simultaneously help Ukraine and ease the burden on U.S. and European arms manufacturers.
Deliveries of U.S. weapons to Ukraine under the PURL initiative continue, despite Donald Trump’s statements about a temporary suspension of ammunition exports. NATO has confirmed that, under the program, Ukraine receives 75% of its Patriot missiles and 90% of its air defense ammunition funded by allies and partners.
